Fictional example
The worked example: a fictional first 90 days
A separate file with a completed 90 days for a fictional new head of depot operations at a fictional four-depot network. Everything in it is invented.
- Days 1-30: eight logged interviews and seven floor walks. The findings include a paperwork queue, unbalanced zones and no owner for the trailer plan.
- Days 31-60: the top three issues are driver attrition at one depot, slotting drift across all four, and stale risk logs. Five quick wins are shortlisted.
- Days 61-90: three quick wins are delivered, one lands short of its target and one does not land. They are included on purpose.
- The control-plan handover and a four-part leadership review follow, including a "what I got wrong" call-out.
- The Stakeholder Ledger shows trust rising at most sites and falling at one, with roll-up counts.
How you'd use it at work
A realistic first week.
- Day 1 Read How To Use. Pick the question sets you need on the Interview Questions sheet, block out the discovery interviews on the Days 1-30 sheet and send the invitations.
- Days 2 and 3 Walk the floor on each shift and write what you see in the gemba observation log. Do not fix anything yet.
- Day 4 Build your RAID inheritance list: the risks, assumptions, issues and dependencies you have been handed, with who told you.
- Day 5 Draw the stakeholder map and make the first entries in the Stakeholder Trust Ledger. Capture baseline metrics so you can show change in month three.
Compatibility
Tested in Microsoft Excel for Mac (16.x), where every file opens without a repair prompt, and in LibreOffice 26.2, where the workbooks recalculate with no formula errors. The formulas use only functions available since Excel 2007, so Excel for Windows 2010 or later should work, but we have not tested it on Windows. Google Sheets and Numbers: not tested. No macros, add-ins or external links.
